There’s something about the holiday season that stirs things up.

Maybe it’s the quiet that comes when the to-do list gives way to stuffing and sweet potatoes. Maybe it’s the way the table becomes a mirror. A place where, if you’re willing to see it, the truth rises to the surface.

I’ve had years where I sat down at that Thanksgiving table physically present but mentally miles away – still caught in meetings, deliverables, launch details, and the weight of leadership.

And I had to ask myself: Is how I’m building truly aligned with what I say I value?

I know what it’s like to be sitting at a team meeting talking about KPIs, all while your heart is aching because your toddler wanted one more story and you didn’t have time. That kind of misalignment catches up to you. Fast.

The truth is, most of us don’t realize how much our leadership models are costing us – until we’re sitting across from our kids and we’re still not really “there.” Or until we’re running team meetings that stretch 90 minutes, only to walk away wondering what we even accomplished.

That’s what I unpack in this week’s podcast episode: the hidden cost of ineffective meetings and the simple shifts that free up your time, your team, and your mission.

The Real Cost of Ineffective Team Meetings

When I look back on the version of leadership that drained me, I see one common thread – time wasted in the name of “being productive.”
Especially in meetings.

As Overflow CEOs, we often believe more meetings equals more alignment, more communication, more connection. But that’s a lie. More meetings often equals more noise, less clarity, and a whole lot of frustration.

Your calendar isn’t meant to become a graveyard for your greatest ideas.

I had to learn the hard way that ineffective team meetings don’t just waste time…
They steal momentum, revenue, peace and most of all your margin.

If you’re still stuck in ineffective team meetings, these small shifts will help you run more effective team meetings that actually drive growth.

1. Start with a Clear Meeting Agenda Structure

If a meeting can’t answer two questions – What’s the point? And what are we walking away with? then it doesn’t belong on your calendar.

That goes for team huddles, client calls, even those “can I pick your brain?” invites.
If it’s not clear how this time is moving your mission forward or theirs – you’re leaking energy, and you’re the one paying for it.

Inside our company, we map every meeting to a specific transformation.
It’s not about just “talking things through.” It’s:

  • Why are we meeting?
  • What should be different by the time we’re done?

This simple structure shifts everything.
Meetings go from being time-suck black holes to powerful launchpads because everyone knows why they’re there and where they’re going.

2. Cut the Noise: How to Run Better Business Meetings

Not everyone needs a seat at every table.
That’s not exclusion – it’s leadership with intention.

I used to think I was being generous by inviting everyone to every meeting. What I didn’t realize  was I was slowly drowning my team in noise… and wasting our most valuable resource: time.

So now, we keep our core meetings tight – 3 to 5 people max.
Longer meetings? We break them up so team members can join only where they’re actually needed. And I don’t lead the agenda – my DOO does, because she knows how to keep me (and my ideas!) on track.

Here’s what we’ve found:
Specificity shrinks the meeting time and multiplies the results.

You don’t need 10 people and 100 ideas to move the needle.
You need clarity, purpose, and the right people in the room and the courage to protect your team’s time like you’d protect your own

3. Turn Talk Into Progress: Make Every Meeting Actionable

You don’t need more brainstorms.
You need clarity, ownership, and follow-through.

Around here, no meeting ends without a plan. Every single time, we walk away with:

  • Clear next steps
  • Assigned owners
  • Specific deadlines

Then it all gets plugged into Asana within the hour, so there’s no confusion, no “I thought you were doing that,” no follow-up fatigue.

We know who’s doing what, by when and how it connects to the bigger picture.

No more “great ideas” floating in the ether.
No more loose ends.
Just forward motion and peace of mind.

This is how we run better business meetings that actually move the mission forward. And it changes everything.

Bonus Tip: Protect Your Calendar, Protect Your Calling

Meetings shouldn’t dominate your week.
They’re meant to serve the mission, not suffocate it.

I used to let them scatter across every open block. Monday morning. Tuesday mid-afternoon. Thursday right in the middle of my creative time. It was chaos… and it was costing me.

Now? Meetings happen in tight, designated windows – Tuesdays and Thursdays, inside a 4-hour span.
That’s it.

Mondays, Wednesdays, and Fridays?
I’m on no one else’s clock. That’s when I build, create, write, dream, and lead like the Overflow CEO ™ I’m called to be.
